Introduction:
Zdravlje AD Leskovac, a renowned pharmaceutical manufacturer with decades of tradition, recognized the need to modernize its approach to employee performance management. In a dynamic and strictly regulated industry such as pharmaceuticals, clearly defined goals and measurable work results are key to maintaining competitiveness and efficiency.
Challenges
Before the start of the project, after exiting global corporate systems and continuing operations as an independent pharmaceutical company, Zdravlje Leskovac faced the following challenges in the area of performance management:
- The evaluation process was predominantly manual, relying on Excel and paperwork.
- The lack of a centralized system made it difficult to track and evaluate employee goals.
Solution
In cooperation with our team, a Performance Management module was implemented as part of a broader digital HR framework.
Key elements of the implementation included:
- Optimization of the process for defining and structuring goals (OKR/KPI approach) at both team and individual levels.
- Continuity of semi-annual and annual evaluations, with clearly defined success parameters.
- Support for further development of a system for continuous feedback between employees and managers.
- Automation of evaluation cycles, with clearly defined deadlines and responsible persons.
- Dashboards for HR and managers, enabling quick insight into the status of goals and performance.
Results
Just six months after the system went live, visible results were achieved:
- 100% of active employees successfully defined their goals within the system and within the set deadlines.
- Maximum level of manager engagement in the processes of approving set goals and evaluating annual achievements.
- Timely feedback became part of everyday work, thanks to the “instant feedback” option.
- Transparency and fairness in evaluations were recognized as the greatest improvements by employees, through an internal HR survey.
Impact
The implementation of the Performance Management module not only improved evaluation processes but also created the foundation for developing a culture of achievement and continuous improvement. Managers now have the tools to better track progress, while employees have a clearer picture of expectations and opportunities for development.
